AI Adoption in SMEs: The Frontline Manager Decides the Outcome, Not Leadership

AI adoption in an SME is not decided in the leadership committee but on the team floor, when the frontline manager cannot answer everyday questions about the tool.

73% of enterprise AI integration attempts fail or get abandoned within the first six months (Gartner, 2024). In my work with French SMEs, the failure almost never comes from picking the wrong tool. It comes from a link everyone forgets to train and equip, the frontline manager.

In a recent engagement, leadership had rolled out an AI writing assistant to an entire thirty-person sales team. Senior management sponsored the project, initial training had taken place, licenses were active. Three months later, real usage was down to four sales reps. Team leads themselves had received no specific training and could not answer a simple daily question from their reps, why this phrasing instead of another. Without an answer to that everyday question, the tool stayed a curiosity, not a habit.

This matches a principle I defend on this site, adoption is not license distribution. Senior leadership or IT can decide to roll out a tool, they cannot decide whether it gets used every day. Frontline managers are the ones who arbitrate, day after day, whether a tool is worth the time it takes to learn. A manager who does not master the tool can neither answer their team's objections, nor identify which uses actually work, nor report real friction back to leadership. Without meaning to, they become the first obstacle to the adoption they are supposed to champion, and no dashboard of activated licenses will ever reveal that gap.
